How Airline Teams Preserve Practical Knowledge During Staff Changes

1. What really leaves the building of a manual are the judgments, or insights, of experienced staff. These judgments are how the best gate agents handle angry passengers, how the best ground crew lead handles an aircraft that needs an unusual check, how to announce a delay to a crowd of angry passengers. I've seen this same dynamic at play in sales teams and real estate agents. The process is all written down, but the real 'insight' or 'judgment' that sets great practitioners apart from average ones is all in their heads. This knowledge must be recorded, particularly the 'why' behind decisions, in short shift debriefs, in handover notes that explain where things almost went wrong, and in stories of particularly tricky situations that were handled well.

2. Reverse Walkthrough - The Practice I Trust Most. I have found that the best way to teach someone how to deal with a real-life scenario is to have them work through it from start to finish with an experienced colleague. The new person explains the reasons for their decisions as they work through the scenario. The experienced colleague remains silent until the new person has completed the scenario, at which time he/she asks questions such as "what would make you change that?" In my experience, the new team member gains confidence in practicing real scenarios within weeks of such practice as opposed to simple shadowing. He/she learns to think for themselves rather than simply copying someone else, and an experienced colleague is able to pick up on any gaps in reasoning that would not be highlighted by a simple checklist. I think of this practice as learning to drive in a city by driving itself with an experienced colleague as passenger, as opposed to them sitting in back of the car.

Airline and airport teams can preserve judgment by asking experienced colleagues to explain why a piece of work needs correction. In our onboarding, a newcomer starts with a small assignment from a live project. We show them comparable work, spell out how completion will be judged and give them a mentor to ask. HR explains the process, while documentation for their discipline remains available for reference. At the first review, the mentor walks through changes and the reasoning behind the team's approach. The newcomer can carry that reasoning into the next decision.

For an airline or airport team, I'd adapt the practice to a recurring handover decision in a bounded training exercise. Pair the approved procedure with an anonymized example, then give the trainee a comparable scenario. Ask what information is missing, which call falls within their authority and when they'd escalate. A seasoned colleague can review the response against local criteria and explain the corrections. Keep that explanation with the example so the next joiner has it after the original mentor leaves. The exercise stays in training; live operational calls remain subject to the organization's procedures and supervision.

We plan and track onboarding and mentoring alongside client work. Giving review a place in the work plan leaves the mentor time to examine how a newcomer reached an answer and helps keep examples current. I'd choose one handover that repeatedly calls for judgment and have the people responsible define what a sound decision looks like. A supervised attempt and reasoned review let newer colleagues see when the example applies and when they should ask for help before they face that situation on shift.

Safeguarding operational expertise in critical service sectors like aviation and large-scale customer operations entails moving from traditional manuals to decision-logic anchoring in which the rationale behind any action is explained as clearly as the action itself. In my fifteen years of leading operations with global telecom and travel customers, I have discovered that documents often fail to deliver because they record how an exception was handled, but do not clarify why it needed to be managed in a specific way. When employees with expertise leave, they take away the fragile elements of exception handling behaviour from the workplace, leaving the newcomers to follow the rigid rules whereas the specific circumstances may require a more flexible approach like the case of a flight being delayed or some technical failure. In order to address this issue, the workers at airlines and airports must turn tribal knowledge into corporate knowledge. In this respect, one training approach that has helped my teams make decisions faster is Contextual Shadowing Audit training. Unlike standard training when a newbie just watches an experienced professional, in this case, the trainees need to identify specific variables that forced deviations from the normative process. After completing a complicated interaction, the experienced team member queries the new employee: Which rule did I ignore in this case? This pushes the newbie to look for the compromises made by specialists, some of which could involve keeping passengers safe against the operational efficiency or passenger satisfaction.

The best way airline and airport teams can preserve practical operating knowledge is to capture not only procedures, but the judgment experienced employees use when conditions do not match the manual. In ballet, I learned something similar: the most valuable lessons often came from a senior dancer explaining what they noticed and why they made a particular adjustment, rather than simply demonstrating the correct steps. When I later taught dancers and trained clients, I carried that forward by asking people to talk through their decisions instead of immediately correcting them.

One mentoring practice I found particularly effective was reviewing real situations immediately afterward and asking, "What did you notice, what did you choose, and what would you change next time?" That kind of short debrief helps newer colleagues build pattern recognition much faster because they connect a decision to its consequences. For airline and airport teams, pairing newer staff with experienced employees for regular scenario-based debriefs can transfer the practical judgment that checklists alone cannot capture.
